Content quality is working, and it's measurable. May 27 set a 90-day click record (~259 clicks/day) at lower impressions than March — CTR roughly tripled (~0.8% → ~2.4%). We got chosen more, not seen more. The lever is content/authority → rankings → clicks.
Closed a CI deploy gate-bypass + 3 deploy-script set -e landmines (one was silently preventing prod deploys).
Closed an unauthenticated popup-config endpoint (moved behind CF-Access service binding).
Gate page can no longer strand users (fetch timeout + same-origin).
Research / strategy
Speed Lab research: currently static/fake; real testing feasible but ops-heavy; "freshest data" is owned by Cloudwards/Cybernews (daily, automated); only the open/AI-friendly data API is whitespace.
Locked the data narrative: ~88% navigational/brand traffic → it's a traffic composition / commercial click-capture problem, not a conversion problem.
Shipped (late Jun 2)
WCAG 2.2 AA: 0 violations across all 1,421 pages (from 10,805 baseline). Reusable scripts/a11y-audit.mjs (axe + Playwright) + build-gate in build.sh. Merged to main, live on prod (tag prod-2026-06-02-001). Brief: wcag-accessibility-brief.md.
Open items / decisions
Speed Lab: fund + maintain a real daily-testing engine (22 providers, ~$150–250/mo + infra), or it stays non-competitive. Edge = packaging + AI citations, not freshness.
Back-port the live redirect + popup KV edits into source, or a future re-publish reverts them (28 broken fixed + 72 pivoted to money pages via direct v5 KV edits — not yet in import source).
CI a11y gate is dormant:build.sh runs the audit, but in CI (deploy-i18n.yml) it skips (no headless browser). Add npx playwright install chromium to the workflow to make it actually enforce.
Direct conversion energy (A/B, funnel) at the domain broker (real intent), not the VPN affiliate.
Minor tail: editor deleteContent silent-success; translate-worker map-miss redirects; unversioned workers in vpn-2 (consolidation); 390 low-confidence redirects pending manual review.
Metrics snapshot
GSC (28d): 3,325 clicks, ~88% to homepage; top queries are "vpn.com" variants (navigational). May 1 was the impressions trough (post-prune); recovering since.
Redirects pointing at provider money pages: 208 (NordVPN 119).
